Skilled trades are hard to find and expensive to keep. Here's how NZ workshops are lifting output 20–40% with the team they already have — by recovering hidden time, not adding headcount.

There's a skilled-labour shortage in New Zealand manufacturing, and it isn't easing. Experienced machinists, joiners, and fabricators are hard to find, slow to train, and expensive to keep. So when demand grows, the instinct is to hire — but the people aren't there, and the wage bill is brutal.

The workshops winning right now are taking a different path: they're growing output without growing headcount. Same team, same floor, 20–40% more work out the door. Here's how they do it.

The output you're already paying for (but not getting)

Most workshops run at 60–75% labour utilisation — meaning a quarter to a third of the hours you pay for never end up on a job. That time disappears into setup, waiting for materials, hunting for drawings, rework, and untracked gaps where the afternoon quietly vanishes. You're already paying for the capacity. You're just not capturing it.

60–75%

Typical labour utilisation in NZ workshops before they start measuring it

Lifting utilisation from 65% to 80% on a 10-person floor is the equivalent of hiring 1.5 extra staff — without the recruitment, the wages, or the training. That's the opportunity hiding in plain sight.

Step 1 — Measure where the hours actually go

You can't recover time you can't see. The first move is capturing real labour data from the floor: who worked on which job, which task, for how long. Not end-of-week paper timesheets (15–30% inaccurate), but live clock-on, clock-off against jobs and tasks.

The first time most owners see this data, it's uncomfortable. Jobs they thought took 30 hours took 44. Setups they'd swear were quick eat 90 minutes. One stage is quietly the bottleneck on every job. That discomfort is the map to your extra output.

Step 2 — Kill the three biggest time leaks

  • Waiting — for materials, machines, drawings, or sign-off. If a fabricator stands idle 40 minutes waiting for steel, that's pure lost capacity. Sequencing work so the next job is ready before the current one finishes recovers it.
  • Rework — time spent fixing mistakes is double cost: the original hours plus the redo. Track rework separately and most workshops find a handful of recurring root causes they can design out.
  • Hidden admin — chasing timesheets, re-keying data, hunting job status. Every hour your best people spend on paperwork is an hour not making product.

Step 3 — Schedule for capacity, not just deadlines

A whiteboard shows you what's due. It doesn't show you whether your CNC operator is already at 110% while the assembly bay sits half-empty. Scheduling against real capacity — by work centre and by person — lets you load the floor evenly and push more jobs through the same hours.

The proof: same output, smaller floor

One Empower customer, a composite manufacturer, held their weekly output flat while shrinking the floor from 25 staff to 18 — a 28% smaller team producing the same volume. They didn't work people harder; they removed the waiting, rework, and guesswork that was eating a third of every day.

We didn't find more hours in the day. We found the hours we were already losing.

Where to start

You don't need a transformation programme. Start by measuring — get accurate time data flowing from the floor for a month. The leaks will show themselves. Fix the biggest one, then the next. Most workshops see meaningful output gains within the first quarter, long before they've touched everything.

That's the whole premise behind Empower's productivity guarantee: a 20–40% reduction in job times within the first year, using the team you already have. Want to see what that's worth for your floor? Run the numbers with the gains calculator.
